Problem

Guests were asking what was in the food and the menu could not answer. Nothing had a fixed portion, so nothing had a fixed number.

Solution

A standard recipe and a fixed portion for every dish, then costing, calorie counts and allergen information aligned to FSSAI labelling.

Result

A menu that could be defended line by line, on nutrition and on cost, and a kitchen with recipe discipline for the first time.

Chhat Cafe is a rooftop café in Agra. I built it and ran it as managing director, so this write-up comes with a caveat: I was the client as well as the consultant. It is still the project I show owners first, because the constraint is one every café has and almost none of them solve.

What the audit found

You cannot print a calorie count beside a dish that is made differently depending on who is on shift. Portioning was done by eye. Recipes lived in people’s heads. Before a single number could go on the menu, every dish needed a fixed recipe and a fixed portion.

That is the same discipline costing requires, arriving through a different door.

What was done

  • A standard recipe and a fixed portion for every dish on the menu
  • Plate costing built off the same recipes, so the two never diverged
  • Calorie counts calculated per portion, per dish, including the breads
  • Allergen information aligned to FSSAI labelling requirements
  • The kitchen retrained to the written portion, not the remembered one

Where it landed

The menu carried a calorie count against every dish and an allergen note beside it. Guests engaged with it, and it started conversations about eating well that a café menu does not usually start.

The more useful outcome was internal. The kitchen came out of it with recipe discipline it did not have before, and costing that had been impossible became routine.

Compliance was the reason. Consistency was the return.
